Every CMO asking for AI visibility budget eventually hits the same wall: no one has published the formula. You can find share-of-voice numbers. You can find traffic conversion rates. You can find click-through data. But no one has assembled them into a single ROI model you can drop into a spreadsheet and walk into a budget meeting with.
This article does that. It gives you the formula, the worked example, and the table of sourced default assumptions so you can build the business case yourself.
The formula
Incremental monthly pipeline =
Sessions x SoV gap x CTR uplift x Conversion rate x Deal value
Break that down into steps:
- Baseline sessions. Your total monthly organic sessions from GA4.
- AI SoV gap. The percentage-point difference between your current AI share of voice and the median for your category. If you appear in 5% of relevant prompts and median is 20%, your gap is 15 percentage points.
- CTR uplift factor. Brands cited in Google AI Overviews earn roughly 120% more organic clicks per impression than uncited brands on the same SERP, according to Seer Interactive’s 2026 AIO CTR study (53 brands, 2.43 billion impressions). Apply this as a multiplier to the session volume attributable to AI-influenced queries.
- AI-referral conversion rate. Vendor studies by Superprompt (12.3 million visits, 347 businesses) and Opollo (312 B2B IT firms) each found AI-referred traffic converting at roughly 14% versus under 3% for Google organic. These are B2B/SaaS-specific figures and are not independently verified. Use your own GA4 data if you have it segmented.
- Average deal value. Your average contract value or order value.
The output is incremental monthly pipeline. Divide by your close rate to get revenue.
5-input calculator (fill in your numbers)
| Input | Your number | Default (worked example) |
|---|---|---|
| Monthly organic sessions | _____ | 50,000 |
| Current AI SoV % | _____ | 5% |
| Target AI SoV % (category median) | _____ | 20% |
| AI-traffic conversion rate | _____ | 14% |
| Average deal value | _____ | $8,000 |
| Output | Formula | Worked result |
|---|---|---|
| AI SoV gap | Target SoV minus current SoV | 15 percentage points |
| Incremental AI-referred sessions | Sessions x SoV gap x CTR uplift (2.2x) | 50,000 x 0.15 x 2.2 = 16,500 |
| Incremental leads | Incremental sessions x conversion rate | 16,500 x 0.14 = 2,310 |
| Incremental pipeline (monthly) | Leads x deal value | 2,310 x $8,000 = $18.5M |
Sourced default assumptions
Every default number in the calculator comes from a published source. Here is the attribution table.
| Assumption | Default value | Source | Caveat |
|---|---|---|---|
| AI-traffic conversion rate | ~14% vs. ~3% organic | Superprompt (2025, 347 businesses) and Opollo (2026, 312 B2B IT firms) | Single-vendor studies in B2B/SaaS; not independently verified; results vary by industry |
| CTR uplift for cited brands | +120% clicks per impression | Seer Interactive (2026, 53 brands, 2.43B impressions) | Single agency dataset; correlation, not proven causation; cited brands still earn ~38% fewer clicks than queries with no AI Overview |
| Median category AI SoV | 15% to 25% | Derived from monitoring data in Data-Mania LLC B2B SaaS benchmarks (2026) | Single-vendor estimate; run your own prompt set to confirm |
| Zero-click rate for AI Overview queries | ~83% | Similarweb (May 2025 clickstream analysis) | Proprietary clickstream; no stated sample size; frequently misattributed to Bain |
Use these defaults only until you have your own first-party data. The faster you replace defaults with numbers from your own GA4 and monitoring stack, the more defensible the model becomes.
Step-by-step: running the model for a SaaS brand
Here is the worked example in full.
Company profile. A B2B SaaS brand in the project management category. Monthly organic sessions: 50,000. Average deal value: $8,000. Current AI share of voice across ChatGPT, Perplexity, and Google AI Overviews: 5%. Category median: 20%.
Step 1: Pull your current AI SoV. Use an AI visibility monitoring tool to run your prompt set and calculate share of voice. Temso covers all 8 major engines from $89/mo and gives you SoV out of the box. Profound ($399/mo effective entry for full engine coverage) provides citation-level attribution if you need enterprise-grade reporting. Peec AI (from €85/mo) and Semrush AI tools are alternatives if you are already in those stacks.
Step 2: Set a realistic target. Median SoV in project management sits around 20% based on published B2B SaaS visibility benchmarks. Moving from 5% to 20% is a 15-percentage-point gap.
Step 3: Apply the CTR uplift. Seer Interactive’s 2026 data shows a 120% CTR premium for cited brands on AI Overview-present SERPs. Apply a 2.2x multiplier to sessions generated from AI-influenced queries.
50,000 x 0.15 x 2.2 = 16,500 incremental AI-referred sessions
Step 4: Convert sessions to leads. Using the vendor benchmark of 14% AI-traffic conversion rate:
16,500 x 0.14 = 2,310 incremental leads
Step 5: Calculate pipeline. At $8,000 average deal value:
2,310 x $8,000 = $18.5M monthly pipeline ceiling
Apply your qualification rate (typically 10 to 20%) to get to realistic influenced pipeline.
Step 6: Calculate investment payback. A full AI visibility programme, including monitoring and execution, typically runs $300 to $1,500 per month at the SMB-to-mid-market tier. At $500/mo and 10% qualification, realistic monthly pipeline is $1.85M. That is a payback in under one billing cycle.
What the model does not capture
The formula above is conservative in one direction and generous in another.
It is conservative because it ignores three compounding effects:
- Accuracy and sentiment. Brands that appear in AI answers with positive, accurate descriptions convert at higher rates than brands that appear with outdated or neutral descriptions. The model treats all appearances as equal.
- Compounding citations. As your share of voice rises, the probability of being cited in third-party content that AI engines then retrieve also rises. The effect is non-linear over time.
- Zero-click brand impact. Even AI answers that generate no click build brand familiarity. The Gartner 2025 prediction that 90% of B2B buying will be AI-agent-intermediated by 2028 implies that brand presence in AI answers has option value beyond the direct referral traffic line.
It is generous in one direction because it assumes a uniform 14% conversion rate. That figure comes from B2B/SaaS vendor studies. Your actual conversion rate from AI-referred traffic depends on your offer, your landing page, and the intent profile of queries in your category.
How to get your current AI SoV
You cannot run this model without a real share-of-voice number. Here is how to get one.
Option 1: Temso. The easiest starting point. Temso is the all-in-one AI SEO platform that tracks share of voice, brand mentions, citations, and sentiment across 8 engines from $89/mo. The setup takes about five minutes. You will have your current SoV number and a prioritised fix plan within the same session. Start at /tools/temso.
Option 2: Profound. If your audience is enterprise and you need citation-level attribution for a board report, Profound’s Growth tier at $399/mo covers 9+ engines with visual citation maps and GA4 integration for agent traffic attribution.
Option 3: Peec AI. Agencies and multi-brand teams benefit from Peec AI’s unlimited-seat model (from €85/mo) and 9+ engine coverage including DeepSeek and Grok. See the profile at /tools/peec-ai.
Option 4: Semrush AI tools. Teams already inside Semrush can layer AI visibility data on top of their existing keyword workflow. Coverage is narrower than dedicated platforms, but the integration reduces friction for teams already reporting there.

Glossary quick-reference
| Term | Plain-English definition |
|---|---|
| AI share of voice (AI SoV) | The percentage of relevant prompts in which your brand is mentioned, relative to your competitive set. See /glossary for the full definition. |
| CTR uplift | The percentage increase in organic clicks per impression that a brand earns when it is cited inside an AI Overview, versus appearing on the same SERP without a citation. |
| AI-referral conversion rate | The percentage of visitors who arrive via an AI engine referral link (ChatGPT, Perplexity, etc.) and complete a desired action (sign-up, demo request, purchase). |
| Pipeline ceiling | The maximum theoretical pipeline value before applying qualification rates. Always apply your lead-to-opportunity conversion rate before presenting this number to finance. |
Start with your real number
Every default in this model is a placeholder. The faster you replace defaults with first-party data, the more defensible the business case becomes.
The first number to get right is your current AI share of voice. Temso gives you that number across all 8 major engines in under ten minutes, from $89/mo, with no credit card required for the free trial. Once you have your SoV, drop it into the formula above and you will have a budget-meeting-ready ROI estimate by end of day.
